Assignment
From Novamedia, the decision was made to switch to one umbrella ERP system for all entities.
In a previous implementation attempt, there appeared to be insufficient manpower to make the implementation successful, in addition to keeping the logistics department operational. The thing that was quite unique and good about this assignment, is the choice from the Dutch Postcode Lottery to let their own employees take part of the project team, with their specific knowledge of the company and its way of working.
The terms of reference were "Take over operational coordination and execution on the logistics work for one year to free up implementation power and collaborate on successful implementation of Oracle."
Approach

From this approach, the basis for independence and trust from the client was quickly established. By taking over and dividing the operational tasks, the necessary space was created for a thorough administrative completion in the old ERP system.
During a shut-down period, the foundations could be laid for a smooth start-up of the new system. Several tasks and responsibilities in the supply chain were transferred to the logistics team and various supply chain processes affecting Team Logistics were examined and optimized.
After the transition, the analysis was started in which the difference in time spent was calculated between tasks performed by the logistics team in the old system and in the new system.
From the conclusion it appeared that the tasks I performed in my temporary role were of a definitive nature. From this we set up a business case for expanding the logistics team. After approving the business case, we set up a profile and job description.
At the start of the assignment, it appeared that no processes or work instructions had been established for the tasks of the logistics team and the use of Oracle. Throughout the assignment, I noted and recorded everything in comprehensive processes and detailed step-by-step work instructions.
Results
The original objective was; a successful implementation of Oracle, where the daily logistics operation was not affected by the transition between two systems. In addition, together we ensured that after the expiration of my assignment, the logistics team has been expanded and made less vulnerable. The vulnerability of the logistics team has been reduced by structuring and transitioning to Agile working in the Jira system. Through User stories, issues, project sprints and task distribution in a kanban system, loose to-do lists and ideas were structured.
